While 34% of CRE firms now use general-purpose tools such as ChatGPT or Claude, 78% still process documents manually. The gap reveals an industry that has learned how to interact with AI without yet figuring out how to deploy it across consequential, repetitive workflows.

Purpose-built AI systems are beginning to close that gap by processing documents at scale while adding safeguards for errors, hallucinations, and inconsistencies. More advanced platforms can supervise their own outputs, correct mistakes, and adapt workflows as regulations or internal policies change. The result is not just faster work, but a continuously updated record of how the organization actually operates.

That record may prove as valuable as the automation itself. AI-driven workflows can expose differences between executive assumptions and day-to-day practices, preserve institutional knowledge when experienced employees leave, and help companies maintain consistent processes across markets. For most CRE firms, the remaining barrier is no longer the technology. It is deciding where to use it and building the internal alignment to move forward.

A third of commercial real estate firms now use a general AI tool. Almost four in five still process their documents by hand. Kolena's second annual study — drawn from 667 conversations with 277 CRE companies — maps the gap between adopting AI and actually deploying it, and shows what separates the firms that crossed it.
